Age was a clue, not a status. It told me how long a message had existed, but not whether a customer was waiting, whether a person had replied, or whether the next action was complete.

I added the missing states

I recorded the source event, current owner, service-area fit, last customer-facing action, next action, and reason for any hold. I separated awaiting customer, awaiting owner, appointment set, outside area, possible duplicate, and unresolved. The queue became easier to sort by risk instead of by age alone.

The oldest message did not always deserve the first response. A newer urgent request with no owner could need attention sooner, while an old appointment confirmation needed no new sales message. The state explained the priority better than the timestamp.

The review became calmer

With the extra states visible, I could ask a smaller question: which records have a customer waiting and no defined next action? That list was shorter than the full inbox and more useful than a generic oldest-first sweep.

I now use age as one signal alongside ownership, customer expectation, service fit, and the last verified event. If one of those fields is unknown, I label the gap rather than pretending the timestamp answered it.
